I’d go for 8 as that is a good minimum size for Sharpe Practice for eg and price would be low. If you wanted larger units then you can buy larger units. If you look at the comments being made, this would be the least wasteful option and allow greater flexibility

12 as two boxes give you three units of 8 which about right for a squadron/troop ect in semi skirmish games which is the norm nowadays. If you want to play larger the the 12 figure unit is good for most larger games. I like the idea of clever design that allows the horses head to be attaches along the reins and multiple marriage of left and right parts of the horse to create many poses. My wish for your first horse range is for something others haven’t done, perhaps some Prussian/WW1 Ulans or multi use cavalry in the sub continent of India? I know you would do a great job no matter what you do decide to pursue first. Most exciting progress for such a young company.

Assuming they are the same price per model, and bigger boxes don’t get cheaper per model, I would say 12. Most rulesets require 4, 5, 6, 10 or 12 in a unit, so with 12 you can build to all those.

If they get cheaper per model the more in the box, then go for the full 18 or 20.

I would say go for 12, I usually find that they fill out one cavalry to two infantry so as a lot of your boxes are 24, then 12 would be good.

Though I can see how 16 would be good but might limit the extra options.

I use 1:30 ratio for my 28mm units, so my Afghan cavalry are going to be large, 16 figures to a half-regiment. So boxes of 12 is fine, 16 better, 18 a bonus. At the bigger sizes I’d expect some command figures though, or at least options so that some figures can be made into command (officer, standard bearer, drummer).

I would go for 15/16 in a pack. riders and equipment, saddles and command option on one sprue. Horses on separate sprue that way you can do one type of horse sprue per period ancient/dark ages/ medieval etc. Gas masks, armour etc could be on with the riders . Or horses could be light, medium or heavy and specialist ( fantasy/sci-f or Machines)

Look at head options and switchable bodies to increase poses. Yet difficult for generic horse re. different reins and saddles.
